From a blank page to a working studio: contracting, vendor governance and an asymmetric PC/VR multiplayer game taken from concept into live support.

Context
A game studio needs two things at once: a product of its own and a business that pays for it. Together with a second co-founder we built Pixward Studio to do both — outsourced asset production for clients, and our own multiplayer game.
My role
As COO I built the operations from scratch. As product owner of Boss Fighters I owned the core design and scope decisions.
What I did
- Company build-up. B2B contracting, legal compliance, vendor onboarding and delivery processes for external studios and contractors.
- Boss Fighters. Led production of an asymmetric PC/VR multiplayer game from concept through MVP into live support, deciding what went into the core loop and what did not.
- Client work. Found and won clients with the second co-founder and delivered 3D models, environments, props, characters and animation through in-house and external teams.
- Vendor governance. Task tracking, quality gates and milestone management so that remote partners delivered on schedule and budget.
Result
- A functioning studio with repeatable processes for outsourcing and delivery.
- A multiplayer game taken from concept to MVP and into live support.
- A working model for managing remote vendors that I later reused at scale in AAA production.
